So I picked up a 12-32 cassette for my cross frankenbike and was thinking of swapping the last three rings 12 13 14 with an 11 12 13 both cassettes are the same make and model so compatibility shouldn't be an issue.
The only question I have really is, good idea or bad idea?

I believe you know the answer if you need the higher gears, but I guess you do not need it.
Also, this will make your gappy cassette even gappier.

Just change the 11 with the 12 and have 11,13,14 instead. There is so little difference in 11 and 12 that you'd never notice.
