toyota 1NZ-FE won't start

Recently bought a 2001 Japanese Import Corolla Spacio (verso) with the 1.5 1NZ-FE vvti engine. Has done about 90,000 km. The engine is more common in the Yaris than Corolla in Europe. Was running fine for a couple of days after I bought it: started first crank, no smoke or funny sounds, idled smoothly and pulled well. Then one day it just turned over and over and wouldn't fire. Checked myself that fuel and spark were OK, oil looks quite new (and there's plenty in there) doesn't seem to be bad fuel. I don't have a timing light or compression tester so had it towed to a garage and they tell me the compression looks to be gone they think maybe the timing chain has slipped and it might have bent valves etc. When it was cranking it didn't make any terrible noises. Could it be the VVTi is jammed fully advanced? Would this prevent enough compression for a cold start? Not sure if they checked the spark timing. Anyone know how bad things get when the timing is out - are bent valves likely? Would it be likely to need more than a new head (and timing chain / gear) i.e would the piston crowns be damaged too?

Thanks for any advice: the garage's recommendation is 'buy another engine' but that seems a bit drastic when I know that it didn't overheat or go bang while I was driving it. But maybe it's the cheapest option?
