I think there are two negotiations going on with Russia.
1. Where Russia has a knife to the throat of Ukraine. Ukraine will give concessions to get Russia out of their country, and put a stop to the killing of their people.
2. Russia asking, erm, we've a deal done with Ukraine, why are there still sanctions ? That's when Russia/Putin finally realise their mistake.
It's not the Russian bear that's been woken, but the slumbering West realising its mistake in relying on Russia and CHINA!

Yep, as others have said there will be some public recriminations against the 'generals' so as to put the blame on them rather than the Kremlin prick. Wouldn't be surprised if some of them 'disappear' or 'retire' to Siberia.

The concessions or compromises being talked about are not red lines for Ukraine and largely the product of Zelenskiy's many demands of the West. A "neutral" Ukraine was a war aim and that's definitely an opportunity for them to scurry off home. They'll probably get those new pointless statelets as well.
I am Polish and I know first hand, how much polish volunteers are doing, while government does very little and takes all the credit.
Polish oil companies like Lotos or Orlen are still buying oil from Russia, convoys of trucks are crossing Poland heading to Belarus with no obstacles from our governement, while few refugees being blocked on the same border....
The EU is still buying Russian oil and gas. Can't turn that off in a day. There's all sorts of bureaucratic nonsense that takes place with sanctions. It isn't a one day to the next switch you can just turn off. The Poles are doing just fine. You should be proud.

Ukraine will have to get something in return as well though. It does seem like a bad deal if they get nothing in return, yet have to give up Crimea and Eastern Ukraine for good, they don't get to join NATO or possible the EU and their country or lots of it is a pile of rubble..?
I can see Ukraine formally handing over Crimea to Russia. Donbas region is a difficult one though. I think only around 50% of the population there is Russian loyalist. Give that away and it's a green light for Russia to start claiming all sorts of pieces of territory all around Europe using the same playbook.

I would make an example of Putin, the Russians already know they're beaten. They won't get anything they wouldn't have gotten if they'd simply been fair in the first place. Thousands of citizens died needlessly. How many more are either maimed, traumatised or bereaved?
Putin doesn't deserve negotiation, a single bullet would have been infinitely cheaper
